00:01
thirty years I’ve been teaching this and
00:03
I’ve taught this for West Point and
00:06
Microsoft and Lily and Delta and and the
00:09
largest organizations and companies in
00:11
the world come and say John teach the
00:13
five levels of leadership because they
00:14
understand they understand that if you
00:17
and I today in these few minutes can
00:19
understand how leadership works and by
00:20
the way leadership’s not a noun it’s a
00:23
verb it’s action it’s moving and if we
00:27
can understand how to go from level one
00:29
to level two to level three to level
00:30
four to up to up to level five in our
00:32
leadership we expand our leadership we
00:34
expand our influence and we expand our
00:36
effectiveness so I’m ready to go I know
00:38
you’re ready to go okay here we go
00:40
level one we’re gonna start at the very
00:41
bottom level this is where you start
00:43
this is where we all start the bottom
00:46
level is the position level at level
00:49
number one that this is where we all
00:51
start we all start with the title we all
00:53
start with a job description we all
00:54
start with a position okay and the key
00:58
word at level number word in that level
01:00
number one the key word is rights righ T
01:03
s rights in other words people at level
01:05
number one follow you because they have
01:07
to in other words you’re the boss or you
01:09
have a title or you’re the supervisor
01:11
and anybody that’s under that person
01:13
they just basically follow that person
01:16
now this is the beginning of all of our
01:19
leadership journey we we get a
01:21
leadership position in fact people will
01:23
come to me all the time they’ll say
01:24
Johnny I just became a leader last week
01:27
and and when they tell me they became a
01:28
leader last week I know what they meant
01:30
they really didn’t become a leader last
01:31
week what they really did is they got a
01:32
leadership position last week and by the
01:34
way the position doesn’t make you a
01:39
leader I know a lot of people have a
01:42
position of leadership but they’re not a
01:44
good leader you know that too you
01:45
probably worked with them before so the
01:48
position doesn’t make you a leader but
01:50
if you’re a good leader you can really
01:51
make the position but it’s where we all
01:53
begin now the upside of level one is
01:55
simple it’s a place where you and I get
01:58
to shape and define our leadership we
02:00
get a leadership job we become a
02:02
supervisor and now we begin to work on
02:04
ourselves as a leader and we begin to
02:06
define who we are that’s kind of the
02:08
upside now let me give you the downside
02:09
of level number one the downside of
02:12
level number one is
02:14
the people who follow you will give you
02:18
the least amount of their energy and
02:21
effort in other words chip if they’re
02:24
following you because they have to
02:26
follow you if they’re following you
02:27
because that that’s what they’ve got to
02:29
do to get their paycheck if they’re
02:31
following you because that you know
02:32
that’s you have the position over them
02:34
if that’s the case they will always give
02:38
you the very least of their time and of
02:41
their ability and of their effort and of
02:43
their mind people don’t like to have to
02:47
follow people because they have to
02:48
follow people and this is their great
02:52
mistake that people that have positional
02:53
leadership make they think well I’ve got
02:55
the title I’ve got the position so now
02:57
everybody will follow me well they’re
02:59
following you but they’re only following
03:00
you many times if you’re not a good
03:02
leader because they have to it’s the
03:03
only way that they can get paid just
03:05
think of this level number one is where
03:08
you’re going to get the very least a
03:10
people’s energy effort and mine let them
03:14
let me tell you I’ve seen it many times
03:16
when I’ve gone to to work with companies
03:18
on leadership you can always tell a a
03:21
level one leadership company or a level
03:23
number one leadership culture you can
03:25
always tell it because let’s say
03:27
quitting time is that quitting times at
03:29
five o’clock in level one positional
03:33
type companies if quitting time is at
03:36
five o’clock
03:36
guess what at 4:30 everybody is clearing
03:40
the desk oh yeah there they’re moving
03:43
stuff out of the way because because
03:45
it’s only 30 minutes until the highlight
03:47
of their day and so they’re already
03:51
starting the countdown so they’re
03:52
they’re clearing their desks because
03:54
they want nothing to impede their
03:56
progress when they leave the building so
03:59
they’ve got that at 4:30 the desk starts
04:01
getting cleared at 4:45 they get away
04:04
from the desk and they go around and
04:06
they go to the different cubicles and
04:08
there and they’re saying their goodbyes
04:10
and they’re saying what was great to be
04:12
with you today and had a good time and
04:14
see you tomorrow and they’re doing all
04:15
that kind of stuff because again at five
04:18
o’clock the big time at five o’clock
04:19
they don’t want to have to be encumbered
04:22
by by doing relationship stuff they
04:24
would they want to do that on company
04:26
you understand that at 450 they’re going
04:31
to the restroom of course if you want to
04:35
be sure to pee on company time of course
04:39
so so so they’re over there and they’re
04:41
right there just ok dally that got that
04:43
done 455 they’re back at their desk and
04:46
they’re changing shoes they’re changing
04:48
there they’re getting on track shoes
04:50
they’re getting on they got to get
04:51
something because at 457 they are in a
04:54
they are in a starting position they are
04:57
they are counting down they are and at 5
05:00
o’clock everybody’s gone I mean every
05:02
but you say what do you mean everybody’s
05:03
but everybody’s not at 5 o’clock they’re
05:04
all gone I mean if you look around the
05:05
office and they’re gone
05:07
in fact they’re gone so fast it startles
05:10
you and you go run over you run over to
05:14
the window to look out in the parking
05:15
lot and you’re now you’re you’re totally
05:16
shocked all the cars are gone and you
05:20
ask yourself how could people leave a
05:21
building so fast without a fire drill
05:25
let me explain in positional companies
05:28
when people come and park in the morning
05:31
they’re very careful how they park they
05:34
back their car
05:40
they back there Korea yeah because
05:43
because they know it quitting time they
05:45
want to be able to get a fast escape
05:47
because now they’re on their time and I
05:51
can promise you you show me a positional
05:53
company a positional culture you show me
05:55
leaders that are positional in their
05:57
thinking and I will promise you every
05:59
time not all the time every time those
06:02
people will constantly wonder why am I
06:05
not getting the best out of my people
06:07
well you’re not getting the best out of
06:08
your people because the only reason that
06:10
people are following you is because you
06:12
got a title and they’re going to give
06:17
you a very little energy now the good
06:20
news is you don’t have to stay at level
06:21
number one you can go to level number
06:23
two so let’s go to that level number two
06:25
as quickly as we can the first level is
06:27
the positional level the key word there
06:29
is right side get certain rights so
06:32
you’ve got to follow me level number two
06:33
is the permission level and at the
06:36
permission level the key word is
06:37
relationships and at this level people
06:42
now begin to follow you because they
06:44
want to now there’s a world of
06:45
difference between following somebody
06:47
because you have to and following
06:49
somebody because you want to now what
06:55
happened between levels 1 & 2 well
06:57
what’s happened is you have connected
07:00
you’ve connected with your people you’ve
07:03
not only connected with them but but
07:05
relationally they like you and you like
07:07
them and you’ve got to know each other
07:09
and so now in this work environment that
07:12
they’re not following you just because
07:13
you are a supervisor they’re following
07:16
you because you do have a position you
07:18
are a supervisor but you are a
07:20
supervisor that people like and I’m
07:24
always amazed aren’t you amazed I’m
07:26
always amazed at people that have
07:29
leadership positions or responsibilities
07:32
and they’re not they’re not likable do
07:37
you know what I mean
07:39
they’re just not likable people don’t
07:42
care for them it’s it’s tough being in
07:47
the people business and not having
07:49
people like you it’s tough in fact in
07:54
fact sometimes I see them and I just
07:55
want to I just want to I just want to
07:57
sit down with them and and say my name
07:59
is John and and I’m your friend and I
08:03
just want you to know people don’t like
08:09
you how many oh come on let’s let’s just
08:16
have some fun how many of you have ever
08:17
had somebody you had how many of you
08:19
ever had somebody who worked for the it
08:21
just that you just didn’t like and I no
08:23
no no wait wait wait wait wait wait
08:24
don’t wait wait oh oh ho ho that was
08:27
close let me qualify this for you not in
08:32
your present job situation you
08:36
understand no no no no no no no I know
08:38
that it’s not happening where you are
08:40
now you are happy but how many of you in
08:44
another job at another time on another
08:46
planet come on come on
08:47
alright come on how many of you ever had
08:49
somebody you had to follow and they just
08:51
weren’t like let’s see the hands come on
08:52
let’s get those hands huh huh yeah
08:54
absolutely all right there you all right
08:55
let me ask the real question how many of
08:57
your seating beside that person right
08:58
now
09:04
relationships relationships with people
09:07
are the foundation of leadership you
09:10
build your leadership offer
09:12
relationships why because leadership is
09:14
influence and you cannot influence
09:17
somebody that you antagonize and every
09:21
one of us know what it’s like to have
09:22
somebody every one of us know what it’s
09:24
like to have somebody that we that’s
09:29
hard to like well let me ask it this way
09:32
how many of you how many of you have
09:34
ever how many of you ever been in a
09:36
grocery store and you looked over about
09:39
three hours and you saw somebody you
09:41
didn’t want to see how many of you ever
09:45
done and the good news is the bad news
09:47
is just saw someone you didn’t wanna see
09:48
the good news is they didn’t see you how
09:51
many of you ever done this number hit
09:58
hit from somebody now in this on level
10:01
number two what happens is you begin to
10:04
develop relationship skill so let me
10:05
just let me describe the leader on level
10:07
two the leader on level two they have
10:09
three things that they do extremely well
10:11
to be a relational leader one is they
10:13
listen well
10:14
in fact they take all of their
10:16
leadership cues from walking slowly
10:20
through the crowd and listening they
10:21
listen well secondly they observe their
10:27
conscious about where their people are
10:30
and what their people are doing and
10:32
they’re constantly observing them and
10:35
thirdly they’re learning they’re
10:39
learning and then in the process of
10:42
listening observing and learning they
10:45
have an attitude of servanthood they
10:50
know how to serve and they not only know
10:52
how to serve but they do serve and they
10:54
not only do serve but they love to serve
10:57
one of the things that I love about
10:59
chick-fil-a I live in Florida now and so
11:02
when I went down there I I began to talk
11:04
to chick-fil-a be able said come on you
11:05
got to get to know but your chick Flay’s
11:06
down in my area because they lived in
11:07
Atlanta and I need my chick-fil-a fix
11:09
and they’re starting to come down it’s
11:10
wonderful McKenna Tia what I love about
11:11
chick-fil-a they have a a servant
11:14
level number two they got that wire
11:15
they’ve got this relationship stuff
11:17
wired it’s my pleasure how can I serve
11:20
you it’s it’s it’s a mindset it’s a
11:22
culture and and if you’re going to grow
11:24
as a leader you have to grow beyond your
11:26
position beyond your title yes you have
11:28
a position that’s level one but the
11:31
second level is relationships and the
11:32
ability to get along with people that’s
11:34
level two let’s go to level number three
11:36
there’s another level higher the third
11:39
level is the production level the key
11:42
word there is results and at this level
11:47
you’re starting to help the bottom line
11:50
of the company you’re starting to quote
11:53
bring home the bacon you’re at this
11:55
level you become effective as a leader
11:57
and you become effective as a leader on
11:59
level number three because you produce
12:01
and the characteristics of leaders at
12:04
level number three are very common one
12:07
is that they they produce by example in
12:10
other words they are the example for the
12:11
other people that followed them how to
12:13
be effective and how to be how to be
12:15
productive you see the greatest
12:18
motivational principle in the world the
12:21
greatest motivational principle in the
12:23
world is that people do what people see
12:25
and too many too many travel agents too
12:29
many travel agents they’re like um or
12:32
too many leaders too many leaders are
12:34
like they’re like travel agents they’re
12:35
sending people where they’ve never been
12:37
themselves and you want to be a tour
12:39
guide you want to take people with you
12:41
you want to say this is the area where
12:42
I’ve been this is where I live this is
12:44
the area where I lead come along and
12:46
follow me and at level number three your
12:48
leadership begins to gain credibility
12:49
because now you are fleshing out for the
12:53
people around you and you are modeling
12:55
for them things that they want to see
12:57
and you are starting to produce which
13:00
something else happens because you’re
13:02
becoming productive in your own life you
13:05
begin to attract people to begin to be
13:08
productive also in the 21 irrefutable
13:11
laws of leadership that I wrote one of
13:13
the laws is the law of magnetism and the
13:14
law of magnetism just says we attract
13:16
who we are not who we want so when I
13:22
talk to leaders often when we talk about
13:23
recruiting then I’ll say well what kind
13:25
of people do you want in your company
13:26
what kind of people do you want in your
13:27
department
13:28
a supervisor and they’ll give me a list
13:29
of the right things you know I want
13:31
somebody that’s I want somebody that
13:33
self-discipline and I want somebody that
13:34
is service oriented and they’ll give me
13:36
a uh you know a list of four or five
13:38
qualities and since they give me the
13:40
list Knight I look at those qualities in
13:41
and then I ask him a very simple
13:43
question I actually okay uh do you
13:46
possess those qualities because he on
13:49
level number three basically who you are
13:51
as a leader is who you attract on your
13:54
team and at level number two or level of
13:58
three what is wonderful is that that at
14:00
level number three when you start to
14:01
produce when you start to really develop
14:03
and when you really start to grow things
14:04
you begin to get momentum and momentum
14:07
is a leaders best friend because
14:09
momentum is the great exaggerator and
14:11
once you have momentum all of a sudden
14:13
things begin to look in such a better
14:15
way and it becomes easier to grow and it
14:17
becomes easier to leave it’s a wonderful
14:19
thing in fact level number three is
14:23
where a lot of the problem-solving is
14:26
taken care of
14:26
you see managers they try to solve
14:29
problems where leaders try to create
14:31
momentum because leaders know that if
14:33
they create momentum they’ll solve 80%
14:36
of their problems with momentum you see
14:38
momentum is a problem solver lack of
14:41
momentum is a problem stopper every time
14:44
a train going 55 miles an hour on a
14:47
track if you had a five foot thick
14:49
concrete steel reinforced wall on the
14:51
track in front that train because that
14:53
train is going in has momentum going 55
14:55
miles an hour that train would smash
14:57
through that wall and would just keep on
14:59
going why because it has momentum
15:00
momentum allowed it to get through a
15:02
five-foot thick concrete steel
15:04
reinforced problem that’s what momentum
15:06
does that same train not moving at all
15:10
stopped dead on the track no momentum if
15:15
you put a one-inch block in front of the
15:17
driving wheels of that train just one
15:20
it’s blocked that train can’t even get
15:21
started now is it an interesting same
15:23
train that the smash to a five-foot
15:25
thick concrete steel reinforced wall
15:26
because of the head momentum that same
15:28
train without momentum can’t even get
15:30
going with a one inch block can’t even
15:32
get going it has no momentum fact that’s
15:37
why
15:38
so I tell people many times when they
15:41
look at the problems they have in their
15:42
organization your problems not your
15:44
problem the problem is they think the
15:48
problem is the problem and and so
15:50
therefore they they concentrate on a
15:51
problem that’s not a problem and now
15:53
that the problem it is and the problem
15:54
has become a problem not because it was
15:56
a problem but the problem was they
15:58
didn’t know it wasn’t a problem and so
15:59
now they’re concentrating on a problem
16:01
that wasn’t a problem and now they’ve
16:02
got a problem not because they had a
16:04
problem but the problem has become a
16:05
problem because they didn’t know that it
16:07
wasn’t a problem and so they got a
16:09
problem and momentum and level three
16:14
leadership will take care of 80% of all
16:18
the problems in an organization it
16:20
happens for sports it happens for
16:22
business it happens in government
16:25
momentum is a leaders best friend it
16:27
happens at level number three you got to
16:29
get to level number three to get that
16:32
MOU going okay let’s go to level number
16:35
four let me go and they ask you question
16:37
before we go level and four are you
16:38
learning something are you learning
16:39
something okay okay look at your
16:41
neighbor and say I’m learning something
16:42
go ahead and tell them that good tell
16:43
them I’m learning something
16:45
look look look back look back at your
16:47
look back at you look back at your
16:49
neighbour and look back at your neighbor
16:50
and say not an F yet you still got two
16:55
levels to go you’re you’re not there yet
16:57
you’re not there level number four is
17:01
the people development level this is
17:05
what I live for this is what I strive
17:06
for this is what excites me something
17:12
magical happens when you begin to
17:15
understand the most appreciable last set
17:17
you have in any organization is the
17:18
people of that organization and you
17:21
begin to commit yourself to develop the
17:23
people within that organization because
17:24
how do you grow a company you grow a
17:26
company by growing people and when you
17:30
grow them they increase their capacity
17:31
when they can increase their capacity
17:33
they begin to increase the capacity of
17:35
what you can do and what you can
17:37
accomplish let me just share with you
17:43
quickly
17:44
three thoughts on developing people just
17:47
very quickly number one is the key to
17:51
developing leaders and the key to
17:53
developing good people is in recruitment
17:56
the better person you bring in the door
17:58
the higher odds you can do well with
18:00
them I remember having lunch one time
18:02
with Lou Holtz and Lou Holtz said Johnny
18:03
I’ve had bad players on my football team
18:06
and I’ve had good players on my football
18:07
team and he said just to be honest with
18:08
you I I’m a better coach with good
18:10
players of course he is of course it’s
18:16
good let me let me say something 80% of
18:18
your success of equipping people to be
18:21
successful is in the front door on who
18:25
you bring in I wish I had time to
18:28
develop that for you because what
18:29
happens is unless you and I have a clear
18:32
picture of what we’re looking for we
18:34
don’t know when we see it happens all
18:37
the time people come to me and say John
18:39
I’m looking for some leaders for my
18:40
company what do you suggest the first
18:42
question I ask is what what does the
18:43
leader look like give me the
18:45
characteristics give me the qualities
18:47
set up please please paint a picture for
18:49
me what does that leader look like
18:50
because you’ve got to have that clear
18:51
picture so that when you see that person
18:53
you know that they’re one that you want
18:55
recruitment is key number two is
18:56
positioning the ability not only to
18:59
bring the right person in the right in
19:01
in the in the front door but also to put
19:03
them in the right places comments would
19:04
say get them on the bus get them on the
19:05
right seat and position is huge and what
19:10
I’ve discovered is that successful
19:12
people have always positioned them well
19:14
themselves well when you see a
19:16
successful person they’re successful
19:17
because what they have done is they’ve
19:19
found their strengths on and they’ve
19:20
found their niche and they stay right in
19:22
that sweet spot and they just work that
19:24
sweet spot you’ve never heard anybody be
19:26
an interview that was successful that
19:27
you came up and you interviewed and they
19:29
said that will the secret of my success
19:29
is that I’ve never discovered what I was
19:32
good at or the seeder my success is I’ve
19:35
always worked on I’ve just I’ve just
19:36
worked in my weaknesses no no they’re
19:37
always in their strengths they always
19:39
they’ve already discovered what they’re
19:40
good at now successful people have
19:42
discovered what they’re good at
19:44
successful leaders discover what other
19:47
people are good at successful people
19:51
position themselves well successful
19:53
leader position that other people well
19:56
and at level number four that’s exactly
19:58
what happened the leader is always
19:59
looking at the people observing watching
20:03
just like last week I went back to my my
20:07
first school I graduate I graduated from
20:09
a higher Christian University and in the
20:10
little town in Circleville Ohio and and
20:13
it’s a little school I go back every
20:14
year and I give them a day to speak and
20:16
they get all the proceeds and keep the
20:19
money and and so because I grew up in
20:21
that town I told one of my friends that
20:23
played ball with me tear I said Tim let
20:25
the ballplayers let the team know let’s
20:27
her my high school kids no thumb will be
20:29
in town and let’s have a dinner
20:31
afterwards and we had over 50 people
20:32
came together
20:33
I hadn’t seen many of these had seen
20:35
many of my high school mates since I
20:37
graduated from high school clear back in
20:38
1965 and we had a wonderful time we
20:41
laughed and talked and told stories for
20:43
two hours and coach Neff our basketball
20:45
coach he came back hadn’t seen him for
20:47
years and when I saw him I thought of
20:49
myself and I thought of a packet in
20:51
those scrimmages in basketball because
20:53
the first scrimmage every year coach
20:55
Neff would take the first team and he’d
20:59
say now I’m going to let you play the
21:00
second team but there’s one condition
21:02
the first team is not going to play
21:04
their position and he’d take Doug Roth
21:07
who was six foot eight and put him out a
21:08
point guard I remember he stacked me one
21:10
year under the under center and and he
21:13
put all the first-team players out of
21:14
position on offense but he left the
21:16
second team play in their position and
21:18
the second team always beat us in the
21:20
scrimmage why’d they always beat us
21:21
because and then he would stop and he’d
21:22
say let me just explain something to you
21:24
no matter how talented you are if you’re
21:25
out of position you’ll never reach your
21:27
potential what was coach Neff teachings
21:30
he was coaching us and he was teaching
21:31
us that it’s key to get positionally
21:33
correct and it’s also as a leader key to
21:35
get your people in the right position
21:37
and a level number four that’s what
21:38
happens I love when I before you recruit
21:40
well you position well and then you
21:45
equip well now you take them and say
21:48
okay I understand what their strengths
21:50
own is I understand what their
21:53
giftedness is now I’m going I’m going to
21:55
equip them I’m going to come alongside
21:56
of them and I’m going to develop them
21:58
and I’m going to train them and I use a
22:00
very simple four years for many many
22:02
years a simple five-step equipping
22:04
process it really works step one I do it
22:07
it’s that simple
22:09
you can’t teach somebody what you can’t
22:11
do yourself yeah we may teach what we
22:14
know but we reproduce while we are so if
22:16
you’re gonna reproduce yourself you got
22:17
to be it yourself so the first step is
22:20
is I do it step two as I do it and
22:22
you’re with me I take you with me now
22:24
we’re gonna spend time together I’m
22:25
going to be your mentor I’m going to be
22:27
your coach you’re gonna watch me you’re
22:28
gonna observe me you’re gonna see me in
22:30
different situations we’re gonna make
22:31
sure that it works we’re gonna make sure
22:33
you’re going to be able to ask me
22:34
questions
22:35
step three is that now we turn it and I
22:38
had I hand the ball off to you now on
22:39
step three you do it you do it and I’m
22:43
with you now I’m watching you and I’m
22:47
tweaking you and I’m getting I’m helping
22:51
you to get better and I I’m I’m I’m just
22:54
really fine-tuning you step four is you
22:58
do it you just do it you don’t need me
23:01
anymore you know how to do it you do it
23:03
you do it well and many times people
23:05
think that equipping stops at step four
23:07
but it doesn’t there’s one more step
23:08
that’s absolutely essential Step five is
23:11
is is you do it in somebody’s with you
23:15
you’ve never really trained and equipped
23:17
somebody until they can multiply
23:18
themselves that’s where all compounding
23:20
is that’s where all compounding the time
23:22
money influence the whole process
23:24
compound he begins when you can train
23:26
somebody who has trained somebody I know
23:29
that well because 14 years ago I started
23:31
a nonprofit organization called equip
23:33
that is now the largest leadership
23:35
organization in the world and we’ve
23:36
trained and equipped over 3 million
23:38
people in 154 countries and the key to
23:41
that is we don’t train anybody unless
23:43
they make a commitment to train somebody
23:45
else it has to continue to go on that’s
23:48
level number four
23:50
it’s a beautiful level to be on it’s the
23:52
level where you develop people now
23:56
there’s one more level that’s level
23:59
number five the pinnacle level the
24:03
pinnacle level the key word there is
24:05
respect you’ve done it so well with so
24:08
many for so long
24:14
the people just absolutely follow you
24:18
they follow you because of who you are
24:21
the qualities you have you like they
24:23
follow you because of what you have done
24:25
and there’s a great amount of respect
24:27
and it takes a long time to get to level
24:30
number five most of us aren’t there all
24:32
of us would probably like to be there
24:34
but it’s a life lying journey and what I
24:36
want you to understand about the five
24:37
levels is that’s exactly what leadership
24:39
is leadership is of always ongoing
24:42
always learning growing process okay let
24:51
me ask you a question you’ve got the
24:53
five levels there and you can see them
24:55
and you can see how each one kind of
24:57
leads into the next one and probably the
24:59
question you’ve asked yourself now by
25:01
this time because you’re a sharp crowd
25:03
you’ve asked yourself wonder what level
25:06
I’m on am I on level one or my own level
25:09
three am I on level four
25:11
you’ve already done that I know you have
25:12
that’s what I would be doing if I’d be
25:14
sitting there and you say okay we’re you
25:16
Maxwell and if you asked that question
25:17
and you kind of go deep in that question
25:20
you’re going to get a little frustrated
25:21
because you know what you’re going to
25:22
discover you’re going to discover your
25:24
that you’re not on the same level with
25:26
everybody there was somebody or maybe on
25:29
level two with somebody else you may be
25:30
on level four in that true if somebody
25:32
new came in to come to your on level one
25:33
with them and what you’re going to
25:35
discover is that you’re on different
25:36
levels with different people now I wish
25:38
I had an hour to teach this whole
25:39
process but here’s what I want you to
25:41
understand here’s your assignment very
25:43
simple take the people that you lead put
25:48
their names down and ask yourself a
25:51
simple question what level am I on with
25:55
that person
25:56
do your best to kind of put a number
25:58
there and I know it can kind of bleed
26:00
together so it’s not quite at the exact
26:02
science but but do your best shot
26:04
because after you know what level you’re
26:07
on with each one of your people then
26:09
you’re going to know specifically how to
26:12
lead them now here’s the key whenever
26:15
you try to cast vision with people in
26:17
your organization in your department
26:19
they don’t see you based upon who you
26:23
are as a person or as a leader they see
26:26
you
26:26
the five levels grid and a person on
26:29
level one when you talk about a vision a
26:32
person on level one sees you entirely
26:34
different than a person on level number
26:35
four the commitment level is much higher
26:38
the higher you go with your people so
26:40
therefore when you cast a vision or when
26:42
you lay it out for your people and say
26:44
this is where we want to go just
26:45
understand it’s maybe the same company
26:47
may be in the same building it may be
26:49
the same time it may be the same speech
26:50
but the reactions are going to be
26:52
different and the reactions are going to
26:53
be different because they’re on
26:54
different levels with you so take the
26:58
notes study them apply them to your life
27:03
begin to be a student of the five levels
27:05
of leadership and I wish you well
27:08
because leadership is influence always
27:12
has been always will be
27:14
and within you you have the power to
27:17
increase that influence god bless thank
27:20
you very much
27:21
have a great day
